Frontier Desk

Deal-Ready AI · For founder-owned services firms · the first look is free

Buyers and lenders are pricing the AI in your firm. Build it before they do.

Software now does more of the work customers pay for. Frontier Desk puts forward-deployed engineers inside your firm to move that work from people to software, then shows it in the numbers a buyer or lender checks before a sale, recap, or loan.

Free first look. Fixed-fee diagnostic. You decide at every step.

  1. 01A buyer-and-lender view of your firm: what each class of buyer would check first and mark down
  2. 02A ranked list of AI changes, by effect on the numbers, effort, risk, and time to ship
  3. 03Working changes in production, with the baseline and the measured result
  4. 04A diligence file on automation, reviewed by your counsel and accountant before use
  5. 05A trained team operating what we built, with runbooks
  6. 06A clear next step: hold, sell, recap, or borrow. You are never required to go on

Most firms are told to “do something with AI.” Few are told what a buyer will pay for.

Owners are under pressure to move on AI, and the pressure sends them to whoever is already in the room: a software vendor, a generalist consultant, a bright hire. Then a buyer or lender looks at the firm and asks different questions.

  • What does the customer actually pay for?

If it is hours, the multiple reflects hours.

  • How much of the work does software do?

Pilots and a licensed chatbot are not an answer.

  • What do the contracts say, and who are the customers?

Concentration and term length move the price.

  • What is the data worth?

    Most firms have never looked.

The cost of missing these shows up late

  • The AI work was a demo

It never reached delivery, so nothing changed in margin or headcount mix.

  • It was built for the wrong audience

It impressed staff and clients, not the person underwriting the firm.

  • No one could show it in the numbers

The savings were real but not provable in diligence.

  • It started too late

Work begun after a banker is engaged cannot be shown in time for the process.

Three moments. Same question: will this hold up when someone else prices the firm?

  • Before you go to market

For an owner planning a sale, recap, or loan, with the timeline set after the Diagnostic. You want to know where software could take over the work, which of it a buyer would credit, and what to fix first. We map the firm’s delivery against what buyers and lenders check, rank the changes by effect on the numbers and by how fast they can ship, and build the top ones into live delivery, not slides.

  • When a process is already running

A banker is engaged, a lender or sponsor has asked about AI, or a letter of intent has diligence conditions. We test the claims you are making against how the work is really done, close the gaps that can be closed in the window, and prepare the answers and records a diligence team will ask for.

  • After the deal, inside a sponsor-backed platform

The first hundred days need to produce margin, not a roadmap. We embed engineers with the operating team, set the baseline, and ship the changes the investment case assumed.

We start from the buyer and lender, and work back to the engineering.

Most AI projects start at the tool and hope the value follows. We start where the price gets set. Frontier Desk tracks the buyers, lenders and investors active in your sector, built from their own published criteria and recent deals. We know what each says it wants and what it checks first. That is the specification for the engineering work.

Then forward-deployed engineers do the work inside your firm. Frontier Desk leads it, with one named lead from the Diagnostic to the last handover, and a bench of vetted AI implementation firms and practitioners selected for your sector and managed by us, so capacity matches the job. The engineers sit with your delivery team, learn how a ticket, a claim, an audit, or a client report really gets done, build the change into that workflow, and stay until your people run it.

What the engineering looks like day to day is on the forward-deployed engineering page and in the guide to forward-deployed engineers.

The rules we work by

  • Delivery first

We count a change when it is in production, used by your team, and visible in the metrics. Not when it is demonstrated.

  • Evidence by default

Every change ships with a baseline and a record: hours, cost, throughput, quality, exceptions. That record is what a diligence team will ask to see.

  • One accountable lead

One named person, one written scope, one invoice for the Diagnostic and Sprint, even when partner engineers do part of the build.

  • Your people keep the work

We build so the firm can run the system after we leave. Knowledge transfer is a deliverable.

One map of what they would mark down, with the fix beside each item.

Example only. This is an illustration of the format, not a client.

Three stages. You decide at each one.

  1. 00Free

    First look

Tell us about the firm in about five minutes. We show which buyers, investors and lenders would look at it and what they check first. No obligation.

  2. 012 weeks · fixed fee

    Diagnostic

A Frontier Desk lead works with your leadership team and sits in on real delivery. You get the buyer-and-lender readout, the ranked change list, a baseline for the top items, and a fixed-scope, fixed-price proposal for the Sprint. If the answer is “not yet,” we say so.

  3. 026 to 8 weeks · fixed scope

    Sprint

Forward-deployed engineers build and ship the top one to three changes into live delivery, with your team using them. Weekly demo on real work. At the midpoint you continue, re-scope, or stop. At the end, results are measured against the baseline.

  4. 03Monthly · 3-month minimum

    Embedded team

For firms that want the next wave built, or a sponsor-backed platform with a margin plan to deliver. Engineers stay inside the delivery team, working a backlog agreed monthly. Cancel on 30 days’ notice after the minimum term.

Fees are quoted after the Diagnostic.

The deal itself is separate. If you choose to sell, recap, or borrow, an independent banker or lender from our network runs it, on their own engagement letter.

If the next buyer or lender will check how your firm runs, this is for you.

Built for

  • Founder-owned US services firms of roughly 25 to 75 people whose owner expects a sale, recap, or loan in the next few years. Strongest fit: cybersecurity services, MSSP and GRC, managed IT, and accounting and professional services.
  • CEOs, COOs, CFOs and heads of delivery who want the AI work to show in margin and in diligence.
  • Sponsor and lender teams with a services add-on or portfolio company that needs a margin plan delivered.

Probably not for you if

  • You want a software license or a tool recommendation. We do not resell software.
  • You have no plan to sell, recap, or borrow, and just want a general AI strategy deck.
  • Most of your revenue is one customer contract you cannot change.
  • Your firm has no delivery team or process to build into.
  • You are looking for a guaranteed valuation. Nobody can promise one, and we won’t.

How we keep your downside small.

  • Free first look, no obligation.
  • Fixed fees and written scope for the Diagnostic and Sprint. No open-ended hourly billing.
  • A midpoint stage-gate in every Sprint: continue, re-scope, or stop.
  • You own the work product built for your firm, and your people hold the runbooks.
  • Your data stays yours. Access is scoped, logged, and ends when the engagement does.
  • We do not guarantee a valuation, a deal, or a specific multiple, and the Sprint is not a results-based fee.

Frontier Desk is paid by you, and when we bring in a delivery partner we may also earn a fee from that partner, which we disclose in writing before you sign.

Questions

Is the first look really free?
Yes. We show which buyers, investors and lenders would look at your firm and what they check first. There is no obligation and no one calls you unless you ask. Paid work starts at the Diagnostic.
How is this different from hiring a consultant or a software vendor?
A consultant hands you a plan. A vendor sells you a tool. Our engineers work inside your delivery team, build the change into live work, and measure it against a baseline. We start from what buyers and lenders check, so the work is aimed at the firm’s price, not just its efficiency.
What is a forward-deployed engineer?
An engineer who works inside your operation, close to the people doing the work, rather than at a distance writing specs. They learn how work actually gets done, build into it, and stay until your team runs it.
Do we have to sell, recap, or borrow?
No. Many owners use the work to run a better firm and decide later. If you do go to market, an independent banker or lender from our network runs it, and that is a separate engagement.
Will this raise our valuation?
We cannot promise a price. What we can do is make the changes buyers and lenders look for real, and make them provable. Valuation depends on the market, the buyer, your contracts and your customers.
Who does the engineering?
Frontier Desk leads delivery, with one named lead from start to finish. For capacity, we bring in vetted AI implementation firms and practitioners from our network, selected for your sector and managed by us. The proposal names every firm and person before you sign, and Frontier Desk stays accountable for the result.
What about our data and client confidentiality?
Access is limited to what the work needs, covered by an NDA, and ends with the engagement. We do not use your data to train models or share it outside the engagement without your written approval.
Is Frontier Desk a bank?
No. Frontier Desk is an independent advisor. It is not a bank and does not offer or sell securities. Transactions are run by independent bankers and lenders from our network.

Start with who would buy or fund the firm. We’ll work back to what to build.

Describe the firm and what you have in mind. In about five minutes you will see who would look and what they check first. If a Diagnostic makes sense after that, we say so. If it does not, we say that too.

Frontier Desk is an independent advisor, not a bank. Deal-Ready AI is a services engagement and is not an offer of securities or a promise of any transaction outcome.
