Selling a services firm AI is changing: the two kinds of buyer

Quick answer, Oct 29, 2026As of 29 October 2026, buyers of AI-exposed services firms split in two. Some want a company that software already runs and will pay for the lower costs once a full year of earnings shows them. Others want to buy it as it is and make the change themselves, so they price the work people still do.

The two buyers

Buyers of cash flow price current earnings. They pay for lower costs when a full year of earnings shows them, and they mark down customer concentration, owner dependence and messy books.

AI-enabled roll-ups buy firms where people still do most of the work, check which work can move to software and what the contracts allow, then rebuild the processes themselves. They may prefer the firm as it is.

Which sectors are active

In the last 180 days, 365 buyers of services companies announced 892 acquisitions, from their own announcements (as of 29 October 2026): 39 in wealth management, 38 in healthcare services, 31 in insurance brokerage and 25 in cybersecurity services, with the rest spread across the other sectors on markets. Some investors buy a stake and keep the owner on, which fits wealth management and insurance brokerage; others buy the whole company.

What decides which buyer pays more

  • Whether contracts bill per user, device or month (the saving stays with you) or by the hour (it passes to the customer unless the contract changes).
  • When you would sell: within a year, fix what the likely buyer would mark down; two or three years out, changing how the work is done can be part of the plan.
  • What the buyer plans to do with the work. Ask which of the two it is before you spend on automation.

What Frontier Desk does

We map the buyers and lenders who fit your company, list what each checks, and mark what is missing in the order they would mark it down: the exit roadmap, with a re-check at day 90. Where changing the work is part of the plan, our forward-deployed engineers build it inside the company. Start with a free first look.

Questions

Should I automate before selling? It depends on the buyer and your timeline. A roll-up may prefer to do it, a cash-flow buyer pays only for what shows in earnings.

Does using AI lower what a buyer pays? Not by itself. What lowers the price is revenue that depends on hours software now does, with contracts that pass the saving to the customer.
